Need Help with Z depth please

Hello everyone. I’m having a little trouble with my Altmill. It will not cut a simple hole to the correct depth. The depth is correct on the model, the toolpath looks like it is correct, all settings are set to mm, and my zeros are correct but instead of a 12.7 mm hole, I get a 3.2 mm hole. My Altmill is assembled correctly and I have checked the tightness of the wire connections, spindle mount, z connectors and milling bit.
I have also tried to cut a 12.8 mm hole manually by lowering the spindle 3.2mm 4 times with the g control, but the actual hole only comes to about 2.4 mm.

Anybody have any ideas on how to fix this?

Does the Z move the correct amount when jogging? You can put the bit just touching the spoil board and then jog up and measure to check. Either that or you might be able to measure the movement of the Z against part of the frame that doesn’t move up and down.

It sounds like maybe you haven’t had the AltMill for very long. Have you done any carves that didn’t have trouble? If you have done successful jobs did something change recently? Are the holes coming out the right diameter at least?

I’d start out by checking the Z jogging like I said and if that’s off then you need to calibrate the steps/mm for the Z axis. If it jogs fine then try to answer some of my questions and we’ll go from there.
